If you ask three reps on the same team what qualifies a deal to move from Stage 2 to Stage 3, you’ll get four different answers. That’s not a pipeline. That’s a guessing game.

Pipeline stages are the backbone of sales forecasting. But in most organizations, they’re glorified labels – “Qualified,” “Proposal,” “Negotiation” – with no shared definition of what it takes to enter or exit each one.

The result? Inflated pipelines, unreliable forecasts, and reps who move deals forward based on gut feeling rather than evidence.

Here’s how to fix it – permanently.

What Stage Exit Criteria Actually Means

Every stage in your pipeline should have three things defined:

1. Entry conditions

What must be true before a deal can enter this stage?

2. Required actions

What specific action must the rep complete while in this stage?

3. Exit proof

What evidence proves the deal is ready to move forward?

Without these, your pipeline is just a to-do list with categories

A Real-World Example

Let’s take a typical real estate sales pipeline and rebuild it:

Stage: Initial Qualification Entry:

Lead responded to outreach + confirmed interest Action: Confirm budget range, timeline, and decision-maker Exit: Budget confirmed AND decision-maker identified AND first meeting scheduled Owner: Sales rep

Stage: Requirement Mapping Entry:

First meeting completed Action: Document specific requirements, share 2-3 matching options Exit: Buyer confirmed shortlist of options to evaluate Owner: Sales rep + coordinator

Stage: Proposal / Presentation Entry:

Shortlisted options confirmed Action: Present detailed proposal in a live meeting (not just emailed) Exit: Buyer verbally confirms interest in one option + discusses terms Owner: Account manager

Stage: Terms Under Review Entry:

Terms discussed in live conversation Action: Handle objections, adjust terms if needed, confirm with all stakeholders Exit: Written agreement on terms from buyer Owner: Account manager + legal

Stage: Documentation & Signing Entry:

Terms agreed Action: Post-agreement checklist executed (see Week 1 blog) Exit: Contract signed Owner: Ops lead

The Verb Test

Here’s a quick test: look at your stage names. Are they nouns or verbs?

Nouns describe parking spots: “Qualification,” “Negotiation,” “Closing.” Verbs describe actions: “Confirm Fit,” “Present Terms,” “Resolve Objections,” “Sign.”

If your stages are nouns, your reps are parking deals. If they’re verbs, your reps are moving deals.

Rename every stage to start with a verb. It’s a small change that shifts your team’s mindset from status-tracking to action-taking.

Your next step:

Take your messiest stage – the one where deals pile up – and define its exit criteria this week. Just that one. Start there.

Conclusion

A strong pipeline isn’t about more deals – it’s about defined progress. When every stage has clear exit criteria, forecasting becomes accurate and deals move with purpose.
